Most Application Security (AppSec) programs don’t fail because the team is “bad” or because they didn’t buy enough tools. They fail because the program is built on the wrong assumptions. A successful application security program requires a foundation in DevSecOps principles, integrating security seamlessly into the development lifecycle.
The usual story goes like this: a company buys SAST, DAST, SCA, maybe some cloud security tooling, and sets up a new process. Leadership expects risk to drop fast. Engineering expects speed to stay the same. Then reality hits: the tools generate thousands of findings, teams argue about priorities, and security becomes the “Department of No.” Within months, the program is stuck: lots of activity, little real improvement.
If you want an application security program that actually works, you need to understand why most programs collapse before they even start.

Make the secure way the easiest way.
A paved road is not a PDF policy. It’s not a checklist. It’s a platform or pattern that gives security “by default.”
When developers follow the paved road, they don’t have to think about:
- TLS configuration
- secret storage
- auth and identity
- logging and monitoring
- secure defaults
They just build the business logic, and security comes along automatically.
Why this changes everything
Instead of asking 50 questions per application like:
- “Did you configure TLS correctly?”
- “Did you do auth properly?”
- “Did you log events correctly?”
…you reduce it to one question:
“Is this service using the paved road?”

- training that matches their role
- real rewards (conference tickets, cert funding, recognition)
- clear levels (like belts) so it feels like progress
Champions should be bridges, not cops. Their job is to reduce friction and translate security into team context—not become the person who fixes every bug.
10) The AI Era: The “Over-Privileged Intern” Problem
AI agents are becoming real: systems that can execute workflows, call tools, access data, and take action.
Treat them like over-privileged interns:
- fast
- helpful
- but easily tricked
- and sometimes unaware of consequences
Securing agents requires:
- strong logging (observability)
- least privilege (preferably just-in-time access)
- a circuit breaker (human-in-the-loop for risky actions)
- input/output filtering to reduce prompt injection and data leaks
